How to Assess Readiness for AI-Shaped Buying
AI agents are already shaping buyer shortlists. Not in theory, not in pilot programmes, but in the daily workflows of procurement teams, operations leaders, and technical buyers across sectors. When a buyer asks an AI assistant to identify suppliers that meet specific criteria, the agent assembles a set of options from the information it can access and interpret. Most leadership teams know this shift is underway. Fewer have assessed, with any rigour, how ready their own organisation is to compete in this environment. The gap between awareness and preparedness is where commercial risk accumulates. This article provides a practical framework to close that gap.
Why readiness matters now
The temptation is to treat AI-shaped buying as a medium-term concern. Something to plan for once the technology matures further. That instinct is understandable but costly.

Readiness is not about predicting the future. It is about assessing your current state against the requirements of a market shift that is already happening. The organisations that build readiness now will compound their advantage. Those that delay will face a widening gap that becomes progressively more expensive to close.
This matters particularly because readiness gaps are difficult to detect from the inside. Your website may look professional. Your content may read well to human visitors. Your brand may be well-recognised in your market. None of that tells you whether AI systems can find your business, interpret what you offer, assess your credibility, and include you in a recommendation. Those are different questions, and they require a different kind of assessment.
The five dimensions of readiness
Through advisory work with leadership teams across professional services, technology, financial services, and other sectors, I have developed a diagnostic framework that covers five dimensions. Each can be assessed independently, but they interact. Weakness in one area limits the return from investment in the others.
1. Content structure
AI systems do not read your website the way a human does. They parse structure. They look for clear headings, logical hierarchy, direct statements of capability, and explicit answers to questions your potential buyer is likely to ask. What the agentic commerce shift means in practice is that your content needs to serve two audiences simultaneously: the humans who will eventually make decisions, and the AI systems that determine whether your business reaches those humans in the first place.
Content that reads well but communicates poorly to machines is the single most common gap I see in advisory work. Long narrative paragraphs without clear structure. Service pages that describe capabilities in abstract terms. Case studies that tell a story without stating outcomes in a format a machine can extract.
The fix is not to make content less human. It is to add the structural clarity that serves both audiences: descriptive headings, direct answers to specific questions, explicit statements of what you do, for whom, and with what outcomes.
2. Metadata and structured data
Metadata is the layer of information that tells AI systems what your content is about, who created it, when it was published, and how it relates to other content. Structured data, particularly schema.org markup, provides a standardised vocabulary for communicating this information.
Many organisations implemented metadata when their website was built, then never updated it. Title tags are duplicated across pages. Schema markup is absent or generic. Publication dates are missing. Author information is incomplete. The result is that AI systems cannot confidently attribute expertise, assess recency, or understand the relationships between your content assets.
Your business may appear less authoritative than competitors whose metadata is well-maintained, even if your actual expertise is stronger. In AI-mediated markets, what you can prove matters more than what you know.
3. Taxonomy and categorisation
Taxonomy is the classification system that organises your content into meaningful categories. It determines how AI systems understand the breadth and depth of your expertise, and how they connect related pieces of information about your business.
Without consistent categorisation, AI systems see a collection of disconnected pages rather than a coherent body of expertise. A consulting firm that publishes excellent content about supply chain optimisation, procurement strategy, and operational resilience may not be recognised as having deep operations expertise if there is no structural relationship between those topics on its website.
Effective taxonomy also supports internal linking, which signals to AI systems that your content is interconnected and comprehensive. Organisations with strong taxonomies are more likely to be treated as authoritative sources across their areas of specialisation.
4. Trust signals and credentials
AI systems evaluate source credibility through signals that differ from the ones humans typically prioritise. A polished visual design does not register. What does register: named authors with verifiable credentials, consistent publication history, citations from other credible sources, clear organisational identity, and transparent methodology.
This dimension covers whether your content carries the markers AI systems use to evaluate quality. Do your articles have named, identifiable authors? Are those authors linked to verifiable professional profiles? Does your organisation have consistent, accurate information across directories, listings, and third-party references? Is there evidence of external validation?
Organisations with deep expertise often fail to associate that expertise with named individuals who have verifiable credentials. Content attributed to "the team" or published without author information carries less weight in AI evaluation. This is a missed opportunity, particularly for professional services firms where individual expertise is the core product.
5. Operating model and processes
Readiness is not a one-off project. It requires ongoing attention to how content is created, reviewed, published, and maintained. This dimension assesses whether your organisation has the processes, roles, and workflows to sustain machine-readable excellence over time.
Who is responsible for content structure and metadata quality? Is there a regular cadence for reviewing and updating published content? Do content creation workflows include structured data as a standard step? Is there a feedback loop between what AI systems surface about your business and what your team produces?
Organisations that treat readiness as a project rather than an operating discipline tend to see initial improvements followed by steady decline. Content drifts out of date. Metadata becomes inconsistent. New pages are published without the structure that made earlier pages effective. The organisations that sustain their advantage are those that embed readiness practices into how they operate, not just into a one-time improvement initiative.
The readiness diagnostic: 25 questions to assess your current state
The following diagnostic covers all five dimensions. For each question, score your organisation honestly: 0 (not addressed), 1 (partially addressed, inconsistent), 2 (consistently addressed and maintained). A maximum score of 50 indicates strong readiness. Most organisations I assess score between 10 and 20 on first evaluation.
Content structure (10 points possible)
- Are your service and capability pages organised with clear, descriptive headings that signal topic and intent?
- Do your pages answer specific buyer questions directly, rather than relying on narrative that requires human interpretation?
- Are your service descriptions specific enough to match against a buyer's stated need, including industry focus, use cases, and outcomes?
- Can an AI system extract discrete claims, capabilities, and differentiators from your content without needing to infer them?
- Is your content segmented so that distinct topics and offerings are addressed on separate, focused pages rather than combined into dense, multi-topic pages?
Metadata and structured data (10 points possible)
- Do all key pages have unique, descriptive title tags and meta descriptions that accurately reflect page content?
- Have you implemented schema.org markup (Organisation, Service, Article, Person) across your site?
- Are publication dates and last-updated dates included on all content pages?
- Is Open Graph and social metadata complete and accurate across all pages?
- Does your structured data accurately reflect the current state of your business, or does it describe what you did when the site was last rebuilt?
Taxonomy and categorisation (10 points possible)
- Do you have a consistent classification system that organises your content by topic, service area, or expertise domain?
- Is related content linked together through internal links that signal topical relationships?
- Can an AI system identify the breadth and depth of your expertise by following the structure of your content?
- Are your content categories aligned with the language your buyers use when describing their needs?
- Is there a clear hierarchy from broad topics to specific sub-topics that demonstrates depth of knowledge?
Trust signals and credentials (10 points possible)
- Do your articles and insights have named authors with verifiable professional credentials?
- Is your organisational information (name, description, location, leadership) consistent across your website, directories, and third-party listings?
- Do you have published case studies or client outcomes that include specific, verifiable details?
- Are your compliance certifications, industry affiliations, and professional accreditations stated explicitly and kept current?
- Is there evidence that external sources cite, reference, or link to your content?
Operating model and processes (10 points possible)
- Is there a named person or team responsible for maintaining content structure and metadata quality?
- Do you have a regular schedule for reviewing and updating published content?
- Do content creation workflows include structured data, metadata, and categorisation as standard steps?
- Is there a process for monitoring how AI systems represent your business and feeding that insight back into content decisions?
- Has your leadership team discussed how AI-shaped buying affects your commercial strategy, beyond treating it as a technology project?
Scoring guide: 0 to 15 indicates significant gaps that are likely already affecting your visibility in AI-mediated channels. 16 to 30 suggests foundational work is in place but inconsistencies and gaps remain. 31 to 40 indicates solid readiness with room for optimisation. 41 to 50 represents advanced readiness with continuous improvement practices embedded.
Common gaps that are hard to spot from the inside
Several patterns recur across the organisations I work with. These gaps are difficult to identify internally because they sit at the intersection of content, technology, and commercial strategy, an intersection that rarely has a single owner.
Undifferentiated excellence. The organisation genuinely does strong work but describes it in terms so broad that no AI system can distinguish it from competitors. Phrases like "we deliver tailored solutions" or "our experienced team" carry no informational value for an AI assembling a shortlist. The expertise is real; the expression of it is not machine-readable.
Gated information. Key commercial information is locked behind contact forms, PDF downloads, or sales conversations. From the organisation's perspective, this captures leads. From an AI agent's perspective, it means the information does not exist. The agent cannot fill out a form. It moves on to competitors whose information is accessible.
Inconsistent presence across platforms. Your website says one thing, your LinkedIn company page says something slightly different, and your listing on an industry directory says something else entirely. Humans can reconcile these differences. AI systems interpret inconsistency as a signal of lower reliability.
Content written for impression, not information. Brand-led content that prioritises tone and emotion over specificity. This content may strengthen brand perception among human visitors who already know you, but it gives AI systems very little to work with when assembling a recommendation for a buyer who does not.
No measurement baseline. Organisations that have not assessed their current AI visibility have no way to determine whether changes are working. They invest in improvements but cannot track results. Establishing a baseline, even a simple one, is essential before making changes.
How to prioritise: what to fix first
Not all dimensions carry equal weight at every stage. The sequencing matters because later dimensions depend on earlier ones.
Start with content structure and metadata. These two dimensions have the highest direct impact on whether AI systems can find and interpret your business. They are also the areas where improvements can be made relatively quickly with existing resources. Audit your most important service and capability pages first. Fix headings, add direct answers to buyer questions, and update schema markup.
Then address taxonomy and trust signals. Once your content is well-structured and properly marked up, connect it through consistent categorisation and strengthen the credibility markers that AI systems evaluate. Ensure key experts are named and linked to verifiable profiles. Make sure your organisational information is consistent across all platforms.
Then build the operating model. Process changes are more effective when the team can see what good practice looks like through the earlier dimensions. Establish ownership, create workflows that include metadata as a standard step, and begin monitoring how AI systems represent your business.
This sequencing reflects a principle that applies broadly: there is limited value in building sophisticated processes around content that AI systems cannot yet parse, and limited value in measuring visibility that does not yet exist.
The connection between readiness and visibility
Every dimension of this framework connects back to a single commercial reality: you cannot be discovered if your information is not machine-readable. You cannot be recommended if your credibility is not verifiable. You cannot sustain visibility if your operating model does not maintain what you have built.
This is the core insight of AI-mediated discovery. The shift from search-driven to AI-mediated buying does not reward the loudest voice or the biggest brand. It rewards the most structured, credible, and interpretable source. Readiness is what determines whether that source is you.
The emergence of agentic commerce, where AI agents act autonomously on behalf of buyers, will only increase the importance of readiness. Agents are more systematic and less forgiving than human researchers. They do not give you the benefit of the doubt. They work with what they can access and interpret, and they move on from what they cannot.
